I first wrote about Fortinet on December 15, 2025, when the stock traded at $81.50. My call was that the business was undervalued.

After a strong Q1’26 print on May 6, 2026, shares are at $113.31 — up 39% in five months.

Now the real question: sell the rip, or stay long?

That is what I break down below, where I stress-test the thesis.

Fortinet is a founder-led, deeply engineered security platform built around one clear idea:

deliver better protection at lower cost, then become harder to replace over time.

Here is my core investment thesis:

1. The founders are still aligned. Ken and Michael Xie still own roughly 16% of the company, a stake worth more than $10 billion.

2. The architecture is hard to copy. Fortinet built its own chips, its own operating system, and its own integrated security platform. That took decades. Competitors can copy features. They cannot quickly copy architecture.

3. The customer value proposition is clear. Customers get stronger security, lower complexity, and better cost efficiency. That is the core wedge. When customers can reduce vendors, cut operating burden, and improve protection, consolidation becomes rational.

4. The switching costs rise over time. Once Fortinet is inside the network, it becomes harder to remove. Policies, workflows, training, support, and architecture start forming around the platform. That turns customer value into customer retention.

5. The economics prove the model. Fortinet generates 80%+ gross margins, 30%+ operating margins, and more than $2 billion in free cash flow. Those are sticky, recurring security platform.

6. The flywheel is simple. Lower cost structure → better customer value → more consolidation → higher switching costs → more recurring revenue → more cash to reinvest.

7. The data advantage should widen. More customers create more threat data. More threat data improves AI models. Better models improve protection. Better protection attracts more customers. In cybersecurity, scale is not just a sales advantage. It is a product advantage.

8. The runway is still large. Fortinet captures only a small share of a cybersecurity market that could double by 2030. It is also moving into AI infrastructure, application security, data protection, and user security. The company does not need a new identity. It needs to keep expanding from a strong base.

It has 50%+ global firewall market share, recurring service revenue, expanding AI infrastructure exposure, and a large runway in a cybersecurity market that could more than double by 2030.

The key question now is not whether Fortinet is a great business. It is whether the stock still offers enough upside after a 39% move.

Microsoft is a 51-year-old software empire that has survived every major platform shift: PCs, the internet, mobile, cloud, gaming, and now AI.

Founded in 1975 by Bill Gates and Paul Allen, Microsoft started by building software for the Altair 8800, an early personal computer.

The key point for investors: Microsoft has repeatedly turned dominant software positions into recurring revenue platforms.

Each transition has made the business harder to displace and more valuable to the customers already inside it.

Under Satya Nadella, CEO since 2014, Microsoft became sharper, more open, and more cloud-first.

Before joining Microsoft in 1992, Satya Nadella worked on the technology staff at Sun Microsystems.

At Microsoft, he went on to lead some of the company’s biggest shifts, including its move into cloud computing and the build-out of one of the world’s largest cloud infrastructures.

As CEO, Nadella gave Microsoft a clearer purpose: to empower every person and every organization on the planet to achieve more.

He also reshaped the culture around empathy, collaboration, and a growth mindset, helping Microsoft become more open, curious, and focused on continuous learning.

The company that once fought open source now owns GitHub.

The company that missed mobile built one of the world’s most important cloud businesses.

The company that dominated desktop software is now trying to make AI a paid layer across work itself.

This is a company that was investigated for monopoly power in the 1990s, mocked for missing smartphones in the 2010s, and still emerged as one of the central companies of the AI age.

That does not happen by accident.

The investment case rests on a simple chain:

• Most businesses on earth already depend and trust Microsoft

• Microsoft keeps adding higher-value services to that installed base

• Cloud and AI deepen that dependence, and its strategic relevance

Healthcare is moving faster than it has in decades.

Every week brings another drug, diagnostic tool, AI model, or biotech breakthrough.

Robotic penetration remains low in many international markets, leaving a long runway for growth.

Why Intuitive stands out

In 2000, robotic surgery was barely visible.

Intuitive had the only approved platform.

Today, it has more than 12,100 systems across 70+ countries, has supported over 20.4 million procedures, and has trained more than 101,000 surgeons on da Vinci systems.

Competitors have chased Intuitive for more than two decades.

They have not broken the model.

Why?

Because Intuitive is not just selling hardware.

It has built an ecosystem:

• Robotic systems

Intuitive Surgical is a rare business because it combines:

• Deep clinical evidence

In 2025, 84% of Intuitive’s $8.47 billion revenue was recurring.

That is the part investors should not miss.

This is not a one-off equipment sale business. The installed base drives ongoing demand for instruments, accessories, services, software, and upgrades.

That gives Intuitive platform economics inside a mission-critical healthcare system.

That is a powerful combination.

The real Intuitive competitive advantage

Minimally invasive surgery depends on precision, reliability, imaging, and repeatable workflows.

Intuitive understood this early.

While competitors focused on better mechanical tools, Intuitive built the full platform: robot + instruments + training + software + data.

That decision gave the company durability.

Today, Intuitive has more than 48,000 peer-reviewed studies and over 5,300 active patents supporting its position.

This is the kind of advantage investors often underestimate. It does not always look dramatic quarter to quarter. But over the years, it compounds.

The next leg

The launch of da Vinci 5 matters because Intuitive is moving deeper into digital and AI-enabled surgery.

With 10,000× the computing power of prior generations, da Vinci 5 turns the robot into more than a surgical device.

It becomes a computing platform inside the operating room.

That plays directly into Intuitive’s strengths: installed base, surgeon relationships, procedural data, training infrastructure, and hospital trust.

Valuation still matters. Competition matters. Hospital budgets matter.

For two decades, Goodwin plc was the kind of stock the market routinely misses.

This 143-year-old, family-run British engineering firm’s result was extraordinary.

It generated 15,345% total return over 20 years, or 22.7% compounded annually.

Goodwin plc is a family-controlled, highly specialised, and unusually patient.

It had spent years building hard-to-replicate capabilities in castings, machining, defence, nuclear, and advanced materials.

Their high performance radar system is installed at one of the largest and busiest airports in the world, such as Heathrow, Zurich, and Abu Dhabi.

The company explicitly targeted niche global markets with high barriers to entry.

Goodwin’s targets niche global markets measured in the hundreds of millions, not billions, because those markets tend not to attract large multinationals.

Right now, the stock is under pressure. In March 2026, the trading update rattled confidence.

Goodwin lost some contracts. Delayed revenues. Zero commercial sales in the flagship new division.

Before the 2026 profit warning, Goodwin was priced for perfection, trading at a rich trailing P/E of more than 50x.

Any disappointment was going to hurt.

There was zero margin of safety to absorb the shock of lost contracts and delayed product launches.

Now the setup is different.

At roughly 25x earnings and 17x free cash flow, the valuation is no longer assuming perfection. And that is the key change.

The story has weakened. The business, in my view, has not.

My core thesis

Goodwin looks like a rare combination:

• A generational owner-operator, with the family owning 54%

• Structural monopolies in niches too small for conglomerates and too complex for startups

• A physical moat built on roughly £200m of infrastructure and decades of qualification

• Multiple independent growth engines across defence, nuclear, mining, fire suppression, and advanced materials

• A genuine wildcard in Duvelco, a high-purity polyimide resin aimed at aerospace, semiconductor, and space applications

1. Goodwin is generationally owner-operated, with management fully aligned

The Goodwin family dominate the board.

Their remuneration report explicitly states they are not paid against any specific performance criteria or KPIs.

No complex incentive structures.

No adjusted EBITDA targets.

Base salary. 3% pension. Company car. That’s it.

Why does this matter?

• Aligned management invests for the long term

• They reinvested approximately 75% of group profits back into the business over 15 years

• They sat out the 2023 tender offer buyback at £48, effectively increasing their 54% stake

• They have bought shares in the open market as recently as June 2024, paying up to £61.50

When the March 2026 profit warning hit, the family suffered alongside outside shareholders.

That is exactly what you want.

2. Goodwin has already proved it can reinvent itself

Traditional heavy engineering businesses die when their core markets die.

Goodwin has faced that crisis twice — and twice pivoted entirely rather than following its customers into decline.

That is the key point.

This is not a company clinging to legacy with better marketing, as psychologists call it, the sunk cost fallacy.

This is a company that systematically abandons markets the moment they stop offering adequate returns — and builds new ones from scratch.

The track record is unambiguous:

• 1980s: radial tyre machinery collapsed → pivoted to patented petrochemical valves

• Mid-1990s: eliminated all licence fee dependency through own product development

• Post-2014: oil price crash, crushed valve margins → spent £50m reorienting toward defence and nuclear

• Today: 57% of the £287m forward workload is in defence

Each pivot looked audacious at the time. Each one worked.

3. Goodwin operates structural monopolies — built on a deliberate strategy

Goodwin’s explicit strategy is to target niche global markets worth hundreds of millions — too small for Rolls-Royce, too capital-intensive and technically complex for a startup. Goodwin occupies the gap.

The model is deliberate:

• Identify a niche with high technical barriers and limited competition

• Invest heavily in proprietary capability and IP

• Build dominant market share and margin

• Repeat

The monopoly credentials are real:

• Estimated 80% global market share in jewellery investment casting powder following the 2017 exit of US rival Kerr

• The only UK company capable of manufacturing 29-tonne ductile iron Self-Shielded Boxes for Sellafield

• ASME-accredited, with validated supply agreements for UK and US nuclear submarines

• Worldwide patent for the Duvelco polyimide manufacturing process, granted May 2025

Most competitors will not have the capital, the accreditations, and the customer relationships simultaneously.

That is why Goodwin’s niches have stayed Goodwin’s niches.

4. Goodwin is becoming a critical supplier

This is no longer just a component manufacturer.

Customers don’t buy a product from Goodwin. They embed into a capability — one that takes years to validate and is operationally impossible to quickly replace.

That shift matters enormously for valuation. Products used in critical infrastructure become dependencies.

Dependencies become pricing power. And in defence and nuclear, switching costs are measured in years, not months.

The scale of embedded dependency is significant:

• £287m firm fixed order book, weighted toward multi-year defence and nuclear programmes

• Sellafield SSB contract: 80 units committed, options for 160 more, long-term requirement of 1,000+

• SlurryChamp pumps are now distributed through Tata Hitachi’s entire Indian dealer network

• Naval casting supply agreements spanning multiple US and UK prime contractors on multiple platforms

Even more importantly, 57% of the forward workload now comes from defence — a mix that provides multi-decade revenue visibility independent of short-term economic cycles.

That tells me Goodwin is embedding itself deeper into critical supply chains, not just filling orders.

5. Goodwin’s competitive moat is structural — and expensive to replicate

Many moats in heavy industry are soft.

A trusted brand. A long customer relationship. A cost advantage that evaporates the moment a competitor invests.

Goodwin’s moat is harder than that.

Over two decades, it has built:

• 41 large CNC machines running 24/7 in Stoke-on-Trent

• Advanced radiographic inspection for nuclear-grade component validation

• ASME nuclear accreditations

• UK/US MoD approvals — each taking years to earn

• Greenfield manufacturing in India, China and Thailand

• AVD fire extinguishing patent valid until 2032

• Worldwide Duvelco polyimide patent granted May 2025

A competitor does not just need better engineering.

It needs £200m in physical infrastructure, multi-year customer qualification cycles, and regulatory approvals across defence, nuclear and aviation supply chains.

Most challengers will not have all of those.

That is why I think Goodwin’s moat is structural rather than reputational.

6. The business model is capex-heavy — but the returns justify it

You cannot cast 29-tonne nuclear containment vessels in the cloud.

But here is the counterintuitive argument I hold firmly: the capital intensity is the moat.

The barrier to entry is not a patent or a brand — it is the £200m invested physical infrastructure and the regulatory approvals that go with it.

The economics confirm the model works:

• £200m+ cumulative capex over 20 years

• FY25 trading profit: £35.5m — up 47% year-on-year

• Cash from operations: £67m in FY25, up from £33m the prior year

• ROCE: 24.4% in FY25, up from 8.9% in FY20

• Net debt reduced from £42.9m to £13.6m as of April 2025

This is not the profile of a capital-intensive business destroying value.

This is the profile of a business where heavy upfront investment creates compounding returns — and where the fixed cost base becomes an advantage as volumes grow.

7. Capital allocation is disciplined in DNA, with one clear recent mistake

One of the most important parts of the Goodwin story is the long-term reinvestment culture.

The Board has never been tempted by empire-building M&A.

Growth has been almost entirely organic — greenfield builds in lower-cost geographies, internal capability development, patient capex in advance of long-cycle contracts.

The long-term record is excellent:

• 2023 tender offer buyback at £48 per share — well before the stock surged above £100

• £50m+ invested in the foundry over a decade, generating nuclear and defence margins well above historical norms

• £23m invested in Duvelco — a greenfield plant targeting a $400m+ addressable market

But the 2025 decisions need to be called out directly.

Hiking the dividend payout from 38% to 58% at the absolute peak of the earnings cycle and paying a 532p special dividend in November 2025 was poor timing.

Beginning a foundry extension at Goodwin’s own risk without a secured purchase order compounded the problem.

Four months later, the profit warning hit, and the board floated, reverting to 38% or below.

However, this is not fatal. Goodwin’s balance sheet remains manageable. But it is a lesson in why capital-heavy businesses must remain conservative at the top of cycles.

The DNA is right. The 2025 execution was not.

8. The runway is long and mostly unpriced

The market opportunity is enormous across multiple vectors.

And critically, the biggest growth driver has never yet contributed a single pound to revenue.

That means the current valuation may be discounting delay as if it were failure.

I think that is too harsh.

Defence and nuclear remain structurally underpenetrated. Global defence spending is surging.

Goodwin is embedded in multi-decade submarine programmes — UK Astute, US Virginia and AUKUS.

Sellafield will need 1,000+ nuclear waste boxes over the decades. The March 2026 tender loss is painful. It does not alter the structural demand.

Duvelco — the unpriced wildcard. DuPont’s Vespel is a $400m+ market growing at double-digits.

Goodwin holds a worldwide patent for a manufacturing process delivering higher purity and a 20% superior temperature ceiling.

The material has a diverse usage, such as in aerospace jet engines, spacecraft and semiconductor manufacturing, which is a huge market to grow into.

Initial capacity of 40 tonnes per year is installed. Raw materials for 30 tonnes are on site. Noreva in Germany has built a machining facility specifically for Ducoya parts.

Goodwin’s Duvelco targets a $400m+ market with 0% share today.

Zero commercial sales to date. Timeline extended beyond original expectations.

But the product is real, the patent is granted, and the team exhibited at the Paris Air Show in 2025 to significant aerospace interest.

AVD fire suppression. A patented lithium-ion battery fire extinguishing agent with UL certification in the US. First-half FY24 sales matched the full prior year.

Production now also underway in India. The regulatory mandate story — requiring EVs and garages to hold approved extinguishers — is still early.

SlurryChamp pumps. Chennai factory doubling capacity. 18% CAGR over three years. Sold as an excavator attachment through major dealer networks — low cost of sale, and high margin business.

9. The earnings power is already proven

This is not a speculative story built on future promises.

Goodwin has been profitable for decades. The compounding has been real, verified by audited accounts over 20 years.

And it matters more because that profit growth was achieved while management was simultaneously building out the next growth platform — absorbing years of Duvelco development costs, Easat operating losses, and heavy foundry capex without missing a beat at the group level.

The numbers that matter, as in the last 24 years, the total shareholder return (TSR0 was 15,345% — compounding at 23% annually.

In other words, a £10,000 investment in the last 24 years would be £3.32 million today.

Very few UK-listed manufacturers can say that.

10. The balance sheet gives management time

This part is easy to overlook — especially when a profit warning hits.

But a capital-intensive manufacturer operating in long-cycle defence and nuclear markets needs resilience.

Customers, procurement agencies and MoD counterparties will not work with a fragile balance sheet.

Goodwin’s position as of April 2025:

• Net debt: £13.6m — down from £42.9m the prior year (debt/ equity 0.3)

• £30m notional debt fixed below 1% interest rate swap, in place until August 2031

• Cash from operations: £67m — well in excess of any near-term obligations

• Gearing: reduced from 35.1% to 9.9% in a single year

The March 2026 update caused investors to reassess the forward earnings trajectory. It did not change the balance sheet reality. The business generates substantial cash and carries very modest debt.

Strong balance sheets do something else: they let management keep investing through difficult periods while weaker competitors pull back. In defence and nuclear, showing up consistently matters enormously.

11. The valuation setup is more interesting than the headlines suggest

Goodwin shares have been hit hard since the March 2026 warning. The business has not been destroyed.

The market has repriced not just the near-term earnings miss, but the entire forward growth narrative — including Duvelco, which has never contributed a single pound to reported earnings.

The wildcard is now being valued at zero or below.

Consider what the market is currently pricing:

• FY25 trading profit of £35.5m is real, audited, and repeatable

• The £287m order book provides multi-year revenue visibility across defence, nuclear, and mining

• AVD, SlurryChamp and the jewellery powder businesses continue to compound independently

• Duvelco — a worldwide-patented, superior product in a $400m market — is priced at zero

That does not automatically make the stock cheap.

But it does mean the market may be treating a delayed commercial timeline as a permanent failure.

That is exactly the kind of mispricing worth examining closely.

My bottom line

Goodwin is a 143-year-old, family-run, British engineering firm that has compounded at 23% annually for two decades by doing something most manufacturers never attempt, systematically escaping commoditising markets and rebuilding in technically protected niches.

• The Goodwin family owns 54% and takes no performance bonuses. Their incentives are your incentives

• £200m+ of physical infrastructure creates a moat that takes decades, not years, to replicate

• 57% of the forward workload is in defence — multi-decade, government-backed revenue visibility

• Duvelco holds a worldwide patent for a process delivering superior performance to DuPont’s crown jewel, Vespel business

• ROCE rose from 8.9% to 24.4% in five years. Cash from operations hit £67m in FY25

Goodwin is not a broken company trading at a discount. It is a temporarily impaired narrative on an intact business.

The March 2026 warning was real. The pricing hubris at Sellafield was a genuine mistake.

Duvelco’s commercial timeline has been extended.

But the infrastructure is intact. The accreditations are intact. The patent is granted. And the family’s 54% stake isn’t going anywhere.

I tend to like businesses that have been forced to confront their own weaknesses — and have the DNA to come back stronger.

Here's why I think Wise is one of the most compelling compounders on the London Stock Exchange.

Wise started with a real problem.

Founders Kristo Käärmann and Taavet Hinrikus were two Estonians living in London, losing money every time they moved funds across borders.

Banks were slow, opaque, and expensive. So they built a workaround for themselves.

Some of the best businesses start with a pain point so obvious and so personal that the founders cannot ignore it.

It began as a frustration. Those origins still show up in the product.

The mission is simple: make money move across borders faster, cheaper, and more transparently.

Cross-border payments are still one of the most inefficient corners of finance.

If Wise keeps executing, it does not just win share. It helps redefine the category.

My core thesis

Wise looks like a rare combination:

• founder-led

• capital-light

• structurally advantaged

• profitable

• still early

That is why the “Costco of cross-border payments” analogy fits.

Like Costco, Wise appears willing to give customers most of the efficiency gains.

In the short term, that can suppress margins. In the long term, it can deepen trust, accelerate volume, and widen the moat.

That is a powerful business model.

1. Wise is founder-led, with management aligned to long-term shareholders

I always pay attention when management behaves like owners rather than hired operators.

Wise checks that box.

Founder-CEO Kristo Käärmann owns 18% of Wise, worth (£1.7B), and hasn't sold a single share since IPO.

Wise also explicitly frames shareholders as “Owners” and hosts an annual Owners Day focused on long-term strategy.

That does not guarantee success. But it improves the odds.

Why? Because aligned management is more likely to:

• reinvest rationally

• resist short-term pressure

• optimize for long-term value, not quarterly optics

The incentives drive behavior.

Owner-operators usually make better investment decisions than caretakers.

Wise is a visionary founder run company.

2. Wise did not improve the old system. It replaced it

Traditional international payments are clunky by design.

Money passes through correspondent banks and multiple intermediaries. Every handoff introduces:

• delay

• fees

• FX spreads

• friction

Instead of pushing money through a chain of intermediaries, it holds funds locally, settles domestically, and connects directly to payment rails.

That is the key point.

This is not a prettier front-end sitting on broken plumbing. This is new plumbing.

And when a company fixes infrastructure rather than cosmetics, the cost advantage tends to be structural, not temporary.

Roughly 74% of transfers are now complete instantly. That is what better rails look like in practice.

3. Wise operates a win-win flywheel — the Costco model applied to money

This is where Wise starts to resemble Costco.

The model is simple:

• lower costs

• lower prices

• more volume

• lower unit costs

• repeat

Most companies see efficiency gains and keep them.

Wise gives much of them back to customers.

That is the right move in a market where trust matters and word of mouth compounds.

Wise take rate fell from 0.67% to 0.52% even as volumes and customer growth accelerated.

That tells you something important.

Demand is not being bought through unsustainable promotion. It is being earned through a better product and a better price.

That is a much stronger foundation.

Customers win first. Shareholders win later.

That is often exactly how great businesses are built.

4. Wise is becoming infrastructure, not just an app

This is no longer just a transfer tool.

Customers use Wise to:

• receive salaries

• hold multi-currency balances

• spend via card

• run payroll

• manage business payments

That shift matters because products used daily become habits. Habits become switching costs.

And switching costs, especially in financial services, are incredibly valuable.

The scale already looks meaningful:

• 15.6 million active customers

• 3.5 million transactions per day

• $197 billion annual payment volume

• 690,000+ active business customers

Even more important, 41% of underlying income now comes from cards, accounts, and services rather than transfers alone.

That tells me Wise is moving up the value chain.

Also, Wise Platform sells its infrastructure to banks and enterprises.

Partnerships included Nubank, Itaú Unibanco, Morgan Stanley, and Standard Chartered.

It is not just helping users move money. It is increasingly becoming the place where they keep and use it.

5. Wise’s competitive advantage is structural

Many fintech advantages are soft.

Nice branding. Better UX. Clever marketing.

Those advantages help. They rarely last.

Wise’s edge looks harder than that.

It has spent more than a decade building:

• 70+ global licenses

• direct payment rail connections

• FX and liquidity capabilities

• treasury infrastructure

• a large transaction base

That combination is difficult to replicate.

A competitor does not just need a nicer app. It needs regulatory approvals, engineering depth, liquidity management, and enough volume to make the economics work.

Most challengers will not have all four.

That is why I think Wise’s moat is structural rather than promotional.

6. The business model is capital-light and inherently scalable

I like businesses whose “factories” are software, licenses, and network infrastructure rather than physical assets.

Wise fits that mold.

Once the system is built, incremental volume can run through the same rails at low additional cost.

That is exactly the kind of setup that can produce strong returns on capital over time.

The economics stand out:

• 80% gross margins

• 30% operating margins

• profitable since 2017

That is not the profile of a speculative fintech story.

That is the profile of a business that has already proven it can scale profitably.

7. Capital allocation is doing the right thing

One of the most attractive parts of the Wise story is management’s willingness to cap short-term margin expansion in order to strengthen the moat.

The company targets 13–16% underlying profit margins. Anything above that is pushed back into:

• lower prices

• more infrastructure

• better rails

That is disciplined capital allocation.

The logic is straightforward:

• Lower prices improve customer value

• Better value drives volume

• more volume lowers unit costs

• Lower unit costs reinforce the moat

This is rational. It just does not flatter near-term optics.

That creates an opportunity because markets often underappreciate businesses that deliberately trade some present margin for stronger future economics.

8. The runway is still large

The market opportunity is enormous.

Cross-border payments exceed £32 trillion annually, and Wise still has a small share.

• 5% consumer share

• less than 1% SMB share

That leaves plenty of room.

In my view, the bigger prize is business volume.

Businesses move more money, do it more frequently, and are more valuable once embedded.

That makes Wise Platform especially important. The more banks and enterprises plug into Wise infrastructure directly, the more the company can scale volume without having to scale customer acquisition in parallel.

That is attractive growth.

More volume. Less marketing dependency. Better economics.

9. Earnings power is already proven

This is not a “maybe someday” profit story.

Wise has been profitable since 2017. Underlying profits, have grown roughly tenfold over five years.

That matters because it validates the model.

And it matters even more because that profit growth happened while prices were being lowered on purpose.

So the underlying economics may actually be stronger than headline margins suggest.

Very few fintechs can say that.

10. The balance sheet gives the story durability

This part is easy to overlook.

A payments company needs resilience. Customers will not trust a fragile balance sheet.

Wise appears well positioned:

• debt-to-equity of 0.2

• interest coverage of 31x

• £1.3 billion net cash

• investment-grade credit rating

That reduces existential risk.

And strong balance sheets do something else: they let management keep investing during tougher periods while weaker rivals pull back.

11. The valuation setup is more interesting than the chart suggests

Wise shares have gone sideways since listing. The business has not.

That disconnect is what matters.

• Earnings rose from £33M in 2022 to £387M today

• The multiple has compressed while profits surged nearly 11x

That does not automatically make a stock cheap.

But it does mean expectations may have reset while the underlying business kept improving.

That is exactly the setup I like to study more closely.

My bottom line

Wise is a founder-led, capital-light business building the core rails for cross-border money movement.

I tend to like businesses that get better for customers as they scale. Those are the ones that often become much more valuable than they first appear.

Wise seems to be doing exactly that.

Margin of safety exists when expectations are low.

Shopify’s P/E today sits near the top end of its historical range.

Peers with steadier cash flows trade at lower multiples. Shopify is not cheaply valued purely based on earnings.

Shopify trades at a materially higher P/FCF than peers like Adobe and Wix.

This premium persists even after Shopify became cash-flow positive.

According to my discount cash flow, at $139 per share and $1.9B in free cash flow, the market implies 30%+ long-term FCF growth.

That is a high bar. Shopify is priced for success.

Shopify’s FCF grew 50% last year but historical growth has been volatile.

High implied growth leaves little room for error.

The premium is rational, if the moat holds.

Shopify has high switching costs, ecosystem lock-in, and operating leverage.

Expenses are falling and fixed cost is falling as they scale because they exited the logistics business, which restored a capital-light model.

The margin of Safety comes from business quality, not valuation.

Durable moats protect capital better than cheap value trap but also the valuation has to be justified.

Shopify is not cheap and the thesis is simple:

• Shopify trades at premium earnings and cash-flow multiples.

• The market expects strong, sustained growth.

• If the moat holds, today’s price can work.

• If it weakens, the stock has little protection

The only margin of safety is the business quality and the management ability to execute very well long term.

11. Is Shopify balance sheet built to survive?

Shopify’s balance sheet is built to survive anything short of collapse.

Companies with more cash than debt control their own fate.

Shopify holds $6.35B in cash and marketable securities.

The total debt is $920M and Shopify has $5.4B of net cash.

Shopify’s only major debt is convertible notes at 0.125%. They can repay the full amount more than six times over with cash.

Shopify’s FCF grew from $905M (2023) to $1.9B (LTM).

Shopify owns $4.4B of strategic equity stakes (Affirm, Global-E, Klaviyo, others).

These are liquid over time this offer Shopify as an extra financial buffer.

Shopify’s operating cash flow per share has risen sharply since 2022 but historically peers has done better.

For full-year 2025, operating cash flow reached ~$1.92B, up from $1.6B the year prior.

Adobe and Wix look higher because they matured earlier.

Shopify looks lower because it chose growth first, but Shopify’s cash per share is now rising faster.

Shopify has posted nine consecutive quarters of double-digit free cash flow margins.

Logistics losses are gone. The business is now software-first and capital-light. Therefore, the future growth will accelerate moving forward.

Shopify’s margins are not peaking. They are resetting higher.

Gross margins stay high while costs compress.

• Gross margin holds around 49–54% across cycles.

• Operating margin swung from -20% (2023) to 12% (2024–LTM).

Shopify did not “buy” margins with cuts alone. It removed an entire low-margin business (logistics) and refocused on software + payments.

Shopify grants no Performance Share Units (PSUs) tied to EPS or revenue targets.

Shopify replaced standard compensation packages with a system called "Flex Comp" in 2022, which treats employees and executives like investors.

Flex Comp” forces real choice. Executives receive a compensation budget and choose how much goes to:

Options are struck at market price.

• Small and medium-sized business (SMB) cyclicality: A large portion of Shopify’s merchants are small businesses; recessions raise failure rates, directly reducing Gross Merchandise Value (GMV) and merchant-solutions revenue.

• Platform dependency: Shopify relies on Google Cloud and Stripe/banking partners; outages, pricing changes, or regulatory actions at these layers would immediately disrupt millions of merchants.

In 2023, China imported $349.4 billion worth of chips, more than Saudi Arabia’s $310.6 billion in crude oil exports.

AI is driving an arms race in compute power, the modern Thucydides Trap and ASML is the tollbooth of that race.

Semiconductors are the new railroads, powering economies and empires from TSMC to Samsung, the entire supply chain revolves around a few chokepoints: the Taiwan Strait, Silicon Valley… and ASML’s factories in Veldhoven.

It makes the only machines capable of producing next-gen chips each costing between $200- $400 million each and ASML has a virtual monopoly on this technology.

ASML is one of the most important companies on earth, even if you’ve never heard of it.

The AI in your phone, the chips powering ChatGPT, and Nvidia’s GPUs all rely on one thing: the ability to manufacture cutting-edge semiconductors. That’s where ASML comes in.

ASML builds the ultra-advanced machines that “print” the tiniest features onto chips. Without those machines, there are no next-gen chips.

And here’s the key link: Most Nvidia chips are manufactured by TSMC (Taiwan Semiconductor Manufacturing Company) and TSMC’s most advanced production lines depend on ASML machines.

So the real question is:

What does Li Lu think the market is getting wrong?

Here’s the simple case for why PDD might be mispriced.

PDD owns Pinduoduo in China and Temu internationally a platform that sells everyday goods at prices that often feel irrational.

Li Lu is likely underwriting Temu as a scalable global channel for China manufacturing engine to ship it to the world cheaper and better.

I’ve seen this first-hand, my wife regularly orders household items and kids’ essentials through Temu for a fraction of local retail prices here in the UK.

The “shop like a billionaire” slogan is cheesy, but the value proposition is great for shoppers.

Let’s find out why Li Lu is really buying.

The key investment thesis of PDD Holdings Inc. (PDD)

1️⃣ Deeply long term aligned incentives

PDD management incentives force patience:

• Founder alignment remains extreme: Colin Huang still owns a quarter of the company.

• equity vesting + lockups create a 7-year horizon

PDD connect manufacturers directly to consumers, algorithmic discovery feed (compared to TikTok-style matching).

This is mostly software + marketplace economics, not Capex heavy warehouses.

PDD runs e-commerce marketplaces, mainly Pinduoduo in China and Temu internationally. Merchants list products and sell to customers.

PDD makes money mostly from advertising/marketing services sold to merchants (pay-to-rank, promotions) and also from transaction-related services and fees.

• E-commerce was “mature” in China by mid-2010s; the obvious customers were already taken.

• Large numbers of consumers in lower-tier cities were heavy social users but underpenetrated in e-commerce.

• Traditional retail supply chains in categories like agriculture were fragmented with high middleman costs.

• PDD built mechanisms that increased purchase frequency: gamified browsing + social group buying.

• Higher frequency + aggregated demand improves bargaining power and enables customer-to-manufacturer (C2M) manufacturing.

• Temu exports this playbook internationally.

• If you can reliably generate mass demand, you can force supply chains to reorganise around you.

PDD is close to a daily-use business because it sells cheap essentials and groceries, then trains users to check the app like a habit.

By 2023, Pinduoduo’s order frequency per buyer hit 115.1 orders a year, roughly one purchase every three days.

That’s far higher than Alibaba and JD. A business doesn’t get that kind of repeat usage by accident. It gets it by owning categories people can’t skip.

• PDD buyers place 115 orders/year (≈ one every 3 days). The app encourages habitual browsing, increasing purchase probability.

• Repeat frequency is highest in staples/groceries, not in discretionary categories.Essentials + groceries create natural repeat demand.

That means the economic outcome for management and shareholders is mostly the same. if the stock compounds, they win; if it doesn’t, they don’t.

The second signal is continuity. PDD is still run by insiders: the co-CEOs are founding members, and senior executives are incentivised to keep meaningful equity stakes.

The company is built on the value of Ben Fen (本分), which dictates being honest, trustworthy, and taking responsibility for problems instead of blaming others.

They maintain a zero-tolerance policy toward fraudulent or collusive activities by employees

More demand in one place means manufacturers can run larger batches, cut waste, and accept lower unit margins.

That loop compounds over time. As more buyers show up, more sellers compete on price.

And because the platform is designed for browsing (not search), shoppers keep coming back for small purchases, which is why order frequency is so high.

• PDD pools demand via social/group purchasing.

PDD can create a win-win for customers by converting scale into lower prices. However, they need to stay dominant as competition in this space could be challenging.

5. Does the business have a real competitive advantage (moat)?

PDD’s moat isn’t social commerce. It’s supply-chain leverage, it can reliably convert demand into low-cost supply faster than rivals.

PDD does this in three linked steps:

1. It manufactures demand.
   The platform is designed for browsing and repeat buying, not one-off search. High frequency gives PDD predictable volume.

2. It turns that volume into bargaining power.
   With pooled demand, PDD can push factories toward C2M: smaller batches, faster iteration, less inventory waste. That reduces unit costs, which funds lower prices, which drives more volume. It’s a flywheel grounded in strong economics.

3. It runs the system with a structurally low cost base.
   PDD operates with a much leaner workforce than traditional e-commerce peers. That matters because a low fixed-cost platform can keep prices aggressive for longer than their competitors without breaking.

Chinese companies are so competitive globally because they have structural advantages.

• Integrated supply chains (suppliers often minutes away).

• Unmatched manufacturing speed and iteration cycles.

• Large, skilled engineering workforce.

The durable edge is deep integration with China’s manufacturing clusters.

Rivals can build traffic; they can’t instantly recreate factory relationships, data feedback loops, and operational muscle across millions of stock keeping unit (SKUs).

PDD has a real moat because it has built an economically reinforced supply-chain system that rivals can’t quickly replicate, even if they copy the product experience.

6. Is the business allocating capital with discipline?

PDD allocates capital like an operator.

It avoids vanity acquisitions and puts cash into the only two things that matter, lower prices and higher frequency.

PDD’s core business throws off cash while requiring little incremental capital, the economics are asset-light, which is why reported returns on capital look extreme (and why you should treat headline ROIC with caution).

• PDD generates large cash flows with low capital intensity (platform model).

• It reinvests heavily in ecosystem/price competitiveness (Temu, merchant/agriculture programs).

• It largely avoids large M&A.

• It retains earnings (no dividends; limited buybacks) and holds substantial cash.

• It has actively managed liabilities (convertible repurchases).

• Low capital intensity + reinvestment into flywheel drivers suggests disciplined compounding intent.

• Avoiding ego acquisitions reduces risk of permanent capital loss.

• Large cash + liability management indicates prudence and flexibility in volatile competition.

PDD’s capital allocation is disciplined, it reinvests into high-return flywheel drivers, avoids empire-building, and preserves strategic flexibility, but shareholders must accept delayed capital returns.

7. Is there a long runway for growth?

PDD has a long runway because it combines two things rarely found together: a cash-rich core business and real places to reinvest.

E-commerce is huge and still growing.

According to Forrester, Global online retail sales jumped from $1.3T (2014) to $4.4T (2023).
That means 20% of global retail is now online.

By 2028, forecasts put e-commerce at $6.8T and 24% of retail sales.

But here’s the key, offline still dominates, about $21.9T of $28.7T retail sales will still happen in physical stores.

However, online is rising fast.

The domestic Pinduoduo app is already an asset-light cash engine, and it keeps investing capital for long term.

A persistent secular trend in China and globally is the movement toward quality white-label products over brand premiums.

PDD’s C2M (Consumer-to-Manufacturer) model is uniquely positioned to capture this demand.

Internationally, Temu has reached 416.5 million users as of Q2 2025, with the European Union (+74% year-on-year growth) becoming a massive secondary engine.

Management is deploying that cash into higher-frequency categories (grocery and instant retail) and, most importantly, into Temu.

If Temu can export PDD’s supply-chain advantage outside China, the addressable market expands dramatically.

China has unmatched manufacturing speed and iteration. PDD’s primary growth driver for the next decade is its deep integration with China’s manufacturing clusters and ship it to the world cheaper and better.

The platform can detect a global market trend and relay it to manufacturers within 48 hours, with new products sampled and launched in just 7 days.

The risk is that Temu growth currently relies heavily on spend/subsidy. The question is, Is Temu be able to keep it without them?

In response to U.S. tariffs and the May 2025 expiration of the de minimis exemption, PDD successfully transitioned Temu to a "local fulfillment model", reducing its U.S. reliance to one-third of total sales while maintaining scale.

PDD has a long runway because it is a low-capital cash engine with several high-potential reinvestment paths with Temu as the dominant upside.

8. Has PDD created shareholder value and will it continue?

PDD has created real shareholder value, because free cash flow per share has compounded very well.

Since the mid-2010s, PDD has moved from a loss-making disruptor to a cash-producing platform.

Free cash flow per share has climbed sharply and now sits well above China e-commerce peers, a sign that growth has not been “bought” with permanent dilution or endless spending.

The business generates cash with low capital needs, which is why it has built a large net cash position.

Will it continue?

It depends on one thing: whether PDD can turn Temu from a growth engine into a profit engine.

PDD has three reinvestment paths:

1. Defend and deepen China.
   A mature but enormous market still rewards the cheapest, highest-frequency platform.

2. Expand into groceries and instant retail.
   These categories increase purchase frequency and pull PDD closer to daily-use behavior.

3. Export to the world through Temu.
   Temu is the biggest runway. If PDD can replicate its China supply-chain advantage globally, it becomes more than a China e-commerce story.

Temu can drive users quickly through subsidies; it only creates shareholder value if those subsidies convert into repeat demand and durable contribution margins.

9. Can the business scale without heavy capital reinvestment?

PDD is structurally asset-light. It can scale because it sells software-driven commerce, not warehouses.

The numbers make the point. Capex is almost irrelevant: Capex is <1% of operating cash flow and only 0.23% of revenue. That’s what an asset-light platform looks like.

Management has proven the scalability of its lean model; it managed nearly RMB 4 -5 trillion in GMV with only 23,465 employees, resulting in a revenue-per-employee ratio significantly higher than its peers.

PDD’s operating model explains why:

• Outsourced logistics keeps capital needs low. Unlike JD, PDD doesn’t build a giant owned delivery network. Outsourcing shifts capital burden to partners rather than the platform.

• Software provides the leverage. The demand engine is algorithmic discovery and merchandising, as the user base grows, unit costs don’t rise in line.

• Cash accumulates fast. As of Q3 2025, PDD held around $60B of cash (33% of market cap) — enough to defend the ecosystem through downturns or price wars.

PDD can stay asset-light, but it is choosing to spend heavily, on Temu subsidies, agricultural infrastructure, and instant retail.

I hope this is strategic reinvestment that will enhance shareholders value long term.

10. Does valuation offer a margin of safety?

At around $106/share, PDD trades at roughly ~9x P/FCF and ~9x forward P/E.

The company generated about $16B of free cash flow, after compounding FCF dramatically over the last five years.

In other words: the market is paying a single-digit multiple for a business that has been growing strongly.

That skepticism is the opportunity, if the cash flows hold.

PDD also carries a huge cash buffer ($60B, 33% of market cap), which matters because it can fund reinvestment, defend price wars, and absorb shocks without dilution. On a cash-adjusted basis, the free cash flow yield is meaningfully higher.

So where’s the catch? The discount is compensation for real risks:

• Margin compression is not hypothetical. Management is telling you margins will fall as it subsidises Temu and supports merchants. If they’re right, today’s FCF is peak-ish.

• Regulation and geopolitics can change the unit economics overnight. Tariffs, platform rules, and cross-border restrictions raise fulfilment and compliance costs.

• Governance risk is permanent. VIE structure + opaque communication + unpredictable reinvestment timing.

There is a margin of safety if you underwrite conservatively. Assume lower steady-state margins and higher compliance costs.

If it’s still ~9x FCF on that haircut, you’re buying durable cash flow at a discount.

11. Is the balance sheet built to survive?

As of Q3 2025, PDD held ~$60B of cash and short-term investments, roughly one-third of its market value.

Just as important, there’s no meaningful refinancing trap. PDD carries little traditional debt, and its remaining convertible obligations are manageable.

A large portion of the 2025 converts was repurchased early, lowering rollover risk.

In other words, this isn’t a business that needs friendly capital markets to survive.

The company also funds growth internally. It generates strong operating cash flow and has historically reinvested from profits rather than levering up.

That choice, no dividends, limited buybacks, helps explain why the cash pile exists in the first place.

The real vulnerability isn’t the balance sheet. It’s the structure.
Like most China ADRs, PDD relies on a VIE arrangement. If regulators ever rule against the structure, shareholders can lose regardless of how much cash sits on the balance sheet.

PDD is not financially non-fragile but politically fragile.

12. Does the business outpace competitors in real earnings power?

In China, Alibaba wins premium brands and ecosystem depth; JD wins trust and logistics; Douyin wins attention.

PDD wins one thing: cost.

Internationally, Amazon wins trust and delivery; Shein wins fashion; Temu wins price. PDD’s edge is not brand power, it’s the ability to stay cheapest while still generating cash.

PDD generates materially higher operating margins than Alibaba and JD.

The model is asset-light with low capex and strong cash conversion.

PDD shows stronger operating leverage (leaner cost base).

Current investments (Temu/ecosystem) can depress near-term margins.

Higher margins + low capital intensity = higher earnings power per unit of revenue.

Strong operating leverage allows profits to scale faster than revenue.

PDD outpaces competitors in real earnings power because its platform converts cash more efficiently.

13. Are profit margins structurally attractive?

PDD earns strong profits and turns them into real cash—without needing to spend much to grow.

The chart makes the first point, gross margins have consistently sat around 60–80% for years, including 56–61% in the most recent period.

The second point is operating leverage. PDD’s operating margin flipped from losses to 20%+ and has stayed elevated (22% LTM).

That’s what a lean, software-driven model looks like once scale is reached.

The third point is quality: The cash conversion chart shows FCF consistently above net income in recent years (roughly 110%+ FCF/NI) implying strong cash conversion.

Earnings are not being propped up by accounting tricks, they are backed by cash as well.

Reported margins will move around because management chooses to reinvest aggressively (Temu, merchant support, ecosystem spend).

It’s a deliberate trade, lower margins today to defend and extend the moat.

14. Is executive pay aligned with long-term compounding?

Equity incentives include long vesting plus a mandatory post-vesting lock-up (effective multi-year horizon). Long time-to-liquidity ties wealth to long-term value creation.

The key design choice is time:

• Founder alignment remains extreme. Colin Huang is still the dominant shareholder. He is in the same position as the same outcome shareholders.

• Seven-year effective horizon. Equity awards may vest over four years, but PDD adds a three-year post-vesting lock-up, effectively forcing a 7-year holding period before meaningful liquidity.

• Leaving early is expensive. If employees depart during this window, PDD can repurchase shares at the exercise price, stripping away most of the upside. That makes “hit-and-run” behaviour irrational.

The incentives also discourage short term thinking:

• Management repeatedly signals it will sacrifice near-term margins to defend the ecosystem.

• Since 2023, PDD has a formal clawback policy, allowing recovery of compensation tied to misstated results.

The chart shows total shares outstanding increased 207% from 2016 to LTM (a 13.7% CAGR).

While the free cash flow per share: up 4,420% since 2016 (~61% CAGR). That’s explosive per-share growth.

PDD’s leadership communicates selectively, and disclosure has historically been thin compared to Western large-cap peers.

That makes underwriting harder and raises the required margin of safety.

15. What are the main risks the business faces?

PDD’s risks are dominated by Temu payback economics and external constraints, regulation, geopolitics, and VIE structure, rather than core platform execution

• Temu’s growth relies on marketing/subsidy intensity. If growth requires permanent subsidies, long-term profit is impaired.

• Regulation and trade policy can raise costs or constrain selection. Higher compliance and trade friction reduce price advantage and unit economics.

• PDD’s moat is largely cost/price leadership (attackable in subsidy wars). Price-based moats are fragile when competitors can outspend.

• VIE/governance creates non-economic tail risk. Structural/legal risk can overwhelm fundamentals.

• The company relies on third-party logistics and warehouse operators. Service interruptions or price hikes by these providers, who may also be influenced by competitors, could "severely harm" the business.

• If the brand moat fails to form internationally. Temu doesn’t become loved/trusted; remains a transactional bargain app.

Conclusion

PDD is still doing what great platforms do, growing habit, squeezing inefficiency out of supply chains, and converting scale into cash. $60B of cash gives it staying power. And Temu gives it global upside.

But Temu must prove it can earn growth, not subsidising it.

If Temu margins stabilise while the stock stays at 9x FCF, this is the kind of setup Li Lu waits years for.

Now the job is simple: follow the unit economics, not the noise.

The stock tells a different story. Since listing, Wise’s share price has gone mostly sideways.

This is not an accident. Wise deliberately reinvests efficiency gains into lower prices instead of higher margins.

That depresses short-term optics but strengthens long-term economics. Earnings grow. Moats widen. Share prices lag, until one day the market may reprice it.

Wise valuation has compressed while the business has strengthened.

The price-to-free-cash-flow is misleading here. Wise holds large customer balances, which inflate reported cash flow in ways unrelated to owner earnings. Using it would overstate cheapness.

Price-to-earnings is the right way to asses the valuation.

On that measure, the story is simple. Wise’s P/E has collapsed over the last two years, not because earnings fell, but because earnings surged.

Net profit grew from roughly £33m in 2022 to nearly £387m today, while the multiple steadily compressed.

Does Wise Have a Strong Balance Sheet That Can Withstand Time?

Wise does not live on borrowed time or borrowed money.

Start with leverage. Debt-to-equity sits around 0.2. Net debt is £1.28bn.

Wise has more cash than debt. That alone removes most existential risk.

Interest is covered 31 times. Even a sharp earnings drop wouldn’t threaten solvency.

Wise holds over £1.5bn in corporate cash, separate from customer funds, plus access to an undrawn revolving credit facility. That cash was built from profits, not funding rounds.

Wise carries investment-grade (BBB stable) credit ratings and holds capital well above regulatory minimums. In payments, where trust and resilience are prerequisites.

Wise has a fortress balance sheet, with more cash than debt and plenty of room to handle bad times.

This matters because Wise is still early. It serves only ~5% of personal and <1% of SMB volume in a £32 trillion market.

As volume grows, margins don’t need to rise to make profits attractive, they just need to hold. The chart suggests they can.

Profit quality is also improving. 41% of underlying income now comes from cards, accounts, and services, not just transfers. That diversifies earnings and increases customer stickiness.

There are risks. Falling interest rates will reduce reported profit. Regulation will always cost money. But Wise’s underlying margins are designed to survive both.

Is Wise’s Executive Pay Aligned With Long-Term Performance?

Wise’s pay structure forces executives to think like owners, not employees.

Start with the most important fact: Kristo Käärmann owns ~18% of the company and takes no bonus and no Long-term Incentive Plan (LTIP). His wealth already is the incentive. He wins only if long-term value compounds.

Käärmann retains supervoting rights (nine votes per Class B share), which were recently extended for 10 years to prevent short-term investor pressure from forcing premature fee increases that could compromise the company's long-term growth.

For everyone else, rewards come late and only if they earn them.

Wise uses a hybrid LTIP that splits incentives evenly between:

• Performance shares (vesting only if multi-year targets are met), and

• Restricted shares (vesting slowly and subject to strict performance underpins).
